Most improvement stories are told backwards, from the trophy. We went the other way and asked three schools that moved up sharply between 2023 and 2025 what they changed in the first term, before any result confirmed it was working.
The pattern was unglamorous and consistent. All three fixed attendance and timetable discipline before they touched teaching method, recovered the lost first hour of the school day, and started tracking each pupil against a target rather than ranking the class. Money helped at the margins, but the levers that moved the needle cost mostly attention and follow-through.
